How I build agents
The protocols. These are written down, versioned, and enforced in code where code can enforce them. Every agent in the estate inherits them on its first tool call.
High-Character doctrine. The north star. Benevolence is the highest form of intelligence; character, chemistry and competency in that order. An agent that is harmless only because it is incapable has not passed anything.
Autonomy Manifest. Four rungs, act, act-and-report, propose-and-wait, refuse, decided per action, plus seven constitutional invariants no loop may rewrite. Permission to act, never credentials.
Fortress doctrine. Six principles and twelve rails: place over pile, routing at every boundary, grep before you move, memory is canonical, every problem is an opportunity, fail closed and verify the artifact, not the signal.
Buildoff and Council. Substantial builds are designed head-to-head first; every change is judged by six anonymised seats from three model families and a chairman who ships, fix-firsts or blocks. The author never self-ratifies.
Self-Learning Loop. Four classes of signal, swept on a four-hour cadence: a correction becomes a rule, then a guard, then an automated check. The floor only rises.
Continuity Harness. The brain is canonical; every surface, phone, terminal, cron, client listener, is a view of it. Lose a session and nothing is lost.
Anchor Registry. The facts that must never drift, identity, naming, composition, held in a vault and asserted at startup.
Conscience. An inward supervisory layer that reviews the reviewer: persona checks, a classifier for autonomy tier, and the seeding organ for the High-Character doctrine.
A2A mesh and Pollinate. Independent agents, ours and clients’, exchange signed learnings nightly with default-deny consent per category and a human review queue instead of auto-adoption. Inside a closed mesh, share maximally; the receiver decides what to adopt. Every win becomes pollen.
Base topology. One machine, one phone, seven rails, subscription-only inference, secrets in a vault and never on disk in the clear.
Then the operator stance, which is the part that comes from fifteen years in the field. Be cool. Fear is not real; danger is. Nothing fake ships; an honest empty state beats an invented number. I am never the first user of anything I build. The system exists to serve the family, not the other way around: build to connect, so you can disconnect. Steer, don’t row.

3. Craft and temperament
Problem solver. Fifteen years of unscripted production is fifteen years of things breaking on location. The plan never survives; the outcome still has to.
Glassblower, since fourteen. Twenty years at the furnace: patient, precise, unafraid of the heat. Designed the Epoch Awards with Janke Studios.
Chef and host. Six years of one table, cooked over fire. Restaurant grade, alone, every service.
Timing. Bread is four ingredients and the most important one is time. Sequencing is the skill under all the others.
Orchestration. Many moving parts, one outcome: a crew in the field, a kitchen at eight, a fleet of agents at night.
Be cool. The mantra I actually run on. Fear is not real. Danger is.
